Living in Two Ugly Spaces
"This Is an Ugly Place to Be"
The broker manager stopped smiling and leaned in. "This is an ugly place to be," he said.
"Everything is either in Google Sheets or on our very limited dev team's backlog. I'm not sure we could do this even if they had unlimited time to get it done."
Wait! A national real estate brokerage that had outgrown its own tools? Shocking! (sarcasm emoji here, right?)
Every bit of their business was in one of two places:
The spreadsheet space. Critical operating data lived in Google Sheets: shared, copied, re-copied, and trusted less with every edit.
The backlog space. Anything the spreadsheets couldn't handle went into a queue for a small internal dev team that was already stretched past capacity.
Like so many businesses, this was never by design. But the business was growing and making money. Who had time or vision to fix something like this?
Typical, But Not Obvious
Ugly? Yes. Typical? Heck, yes.
We see this pattern so frequently in real estate. A brokerage starts lean and scrappy. Spreadsheets are fast, free and they actually work! So they become the system. Then a little tiny dev team builds what the spreadsheets can't do. And that too works, until it doesn't.
Now the spreadsheets are the foundations of the business. Every report or handoff depends on them. Changing them feels risky, but anything sent to the dev team takes six months to get done and even then, maybe it gets ignored because it doesn't work!
We call this typical but not obvious. It is typical because almost every business feels this. Sometimes managers or team members see the wall they are driving toward and tell themselves it's a problem for another day.
What if They Ran a Deal Like They Ran Their Business?
Brokerages know exactly how to run a great transaction. Managers and agents track the details, anticipated the snags , watch the deposits and hit the dates. That's why clients come back.
What if they ran a deal the way the underlying systems were running? Things sitting ion various places and the sheets fighting against the built tools - nobody quite sure which version of anything was current.
If they ran a deal like they ran their business, they would never get repeat business. The brokerage held its agents to a standard its own systems could not meet. Preparing for a future of growth and diversification depended on closing that gap.
Deep Exploration and a Long Road to Yes
The exploration surfaced exactly what you would expect. There were holes in the data. There were hard limits in the existing system. Some of what the team wanted could not be built on what they had.
We saw all of it, and we weren't intimidated. We had seen this picture before, and we knew how it ends. The backlog grows, the dev team gets less confident and the wall gets closer every quarter.
So we gave them an honest recommendation: don't start from zero. Instead of a ground-up custom build, we proposed an existing framework already proven to be stable and growth-tolerant. It could absorb their data, close the gaps, and scale with them as they expanded.
That choice did two things at once. It lowered the risk for a careful leadership team. And it gave the people who run the business the commitment to come together and work with us as one team.

Confidently Promising Right Up to Your Limits
The project came in under time and on budget. For a leadership team that had approached the change with caution, that alone rebuilt trust in what was possible.
But the bigger win was what they ended up with. The brokerage left both ugly spaces behind. The spreadsheets stopped being the system. The backlog stopped being the only path to progress. In their place stood a robust platform designed for the expansion they had committed to.
We Never Let You Hit Your Wall
Every growing firm has a wall. It is the point where the tools that got you here can't take you any further. Most firms find it the hard way, mid-growth, when the cost of change is highest.
Our job is to make sure you never hit it. We see the wall before you do, because we have watched other firms drive toward it. We tell you honestly where your limits are. Then we help you promise right up to them, and keep those promises, by building on what is already proven.
If your business lives in spreadsheets and a backlog that never shrinks, you are not alone. It is typical. It is also fixable, and the right time to fix it is before the wall, not after.
